
Artificial intelligence (AI) is emerging on par with an industrial revolution with transformative power of historic magnitude within the economic and social landscape.
For the Italian business fabric, this technology represents an unprecedented opportunity to modernize processes, increase efficiency and devise new business models. In the Italian context, AI is indeed configured not only as a technological tool, but as a true catalyst for innovation.
Research data from the Observatory 4. Manager Artificial Intelligence Cultural change and managers: new trajectories of manageriality* show how in the manufacturing sector, for example, AI implementation is revolutionizing quality control through advanced visual recognition systems and predictive analytics. The tourism industry is benefiting from intelligent virtual assistants that enrich the visitor experience, while the design industry is discovering in the generative capabilities of AI a valuable ally for accelerating prototyping. Of particular interest is the application in the agribusiness sector, where AI is enabling the combination of tradition and innovation, using predictive analytics to enhance and preserve the excellence of local products.
However, according to the Observatory's research data, the national landscape reveals an ambivalent reality. AI adoption in large Italian companies is increasingly significant. In recent years, more than half of companies have initiated at least one AI implementation project. Sectors with the largest number of initiated projects include manufacturing, banking and insurance.
AI adoption in Italian SMEs, on the other hand, is still limited, with only 5 percent of SMEs using them.
Lack of financial resources, legitimate concerns about data management and privacy, and scarcity of appropriate skills are obstacles for the 55.1 percent of companies that have considered using these technologies without then adopting them. This is the challenge for SMEs despite ongoing initiatives to support AI adoption in SMEs, such as Confindustria's Digital Innovation Hubs and the Ministry of Business and Made in Italy's Competence Centers.
We read underlying these factors cultural resistance rooted in traditional management models. AI is confronting us with choices that could significantly impact our organizations and our lives, considering that different AI technologies are now accessible everywhere, starting with our mobile devices.
As human systems experts, we feel a strong responsibility to confront the potential offered by AI and the profound ethical questions its use raises. We particularly question the risks of a gradual loss of decision-making autonomy and the concrete impacts in the world of work, where there is both a possible net loss of employment and a strong demand for new skills and professional roles. The opportunities are many, so are the open questions.
What to do?
The competitive advantage that could result for Italian companies from being present in the "AI race" seems important (international competitiveness, production optimization, automation of repetitive and predictable processes, predictive maintenance to reduce downtime, improvement of quality control, 24/7 customer service through chatbots, personalization of marketing processes...), but the transformative challenge cannot be limited to the economic, organizational and recruitment aspects with appropriate technical skills.
To overcome these challenges, it is essential to adopt an approach that puts the human at the center of digital transformation. In our research and consulting work, we have developed a model that supports the transformation process across three key dimensions:
- Cultural Assessment and AI readiness: a preliminary analysis to assess how ready the organizational culture is to integrate AI. This includes examining internal beliefs, expectations and resistance, with the goal of identifying strengths and areas for improvement.
- AI Induction: training tracks to literate teams on the informed use of AI. Through workshops and dialogues, our model promotes a critical understanding of the potential and risks of the technology, avoiding both naïve enthusiasms and unfounded fears.
- Key Competence: the development of key competencies for effective AI management, such as critical thinking, ethical responsibility, and problem solving skills. This pillar includes concrete interventions to integrate AI into decision-making and operational processes while maintaining human control at all times. Our approach emphasizes the importance of transformational leadership that can guide teams through complexity and change.
As unbiased as possible, we try to move in the context of the complexity of which AI is a part, with the goal of finding, without fear or mythology, a proper balance between technology and human expertise aimed at improving connections and communication between people, groups and organizations.
The road to effective integration of AI in Italian companies requires a strategic and multidimensional approach where training emerges as a key pillar. It is crucial to develop governance that balances innovation and social responsibility, defining clear guidelines for data management and process transparency. Gradual implementation through pilot projects allows AI-related solutions to be tested in a controlled manner, progressively building a solid business case for further investment.

What leadership for the AI Transformation?
The role of leadership, central to any path of change, becomes even more crucial in this transformation process. Starting in large companies and even more so in SMEs, leadership is called upon to foster a culture of innovation that harmoniously integrates human intuition with the analytical potential of AI. This balanced approach is essential to guide Italian companies toward a future in which technology and human capital work synergistically together.
A transformation of this magnitude requires strong, enlightened leadership capable of guiding the organization through change that embraces not only behavior but also organizational culture in deep and complex ways. The role of leaders in this process goes far beyond simply implementing technology and adopting behaviors: they must be architects of a cultural change that embraces the entire organization.
Indeed, this is not a simple change management process, like those we have accompanied in past technological transformations (ERP systems, CRM, ...), but something more complex and pervasive. It is necessary to develop an agile mindset that is open to continuous learning - where, for example, failure is seen as a learning opportunity (lesson learned) and experimentation is encouraged - a systemic approach where management must champion widespread and inclusive leadership, capable of "keeping everyone on board," without increasing possible gaps due to differences (generational, digital mindset, cultural ...)
Ultimately, the success of AI-related digital transformation depends on the ability to express leadership that is both visionary and pragmatic, maintaining a balance between innovation and tradition, efficiency and creativity, technology and human factor, resourcefulness and thoughtfulness. Only leadership that can balance these elements can successfully guide the organization toward a future in which technology and human capital work together synergistically to create value. In conclusion, AI seems to represent an extraordinary opportunity for the renewal of the Italian business fabric, but the success of this transformation will depend not only on the ability to integrate technology organically while valuing human skills and adopting responsible governance, but above all on the ability to maintain an open and critical dialogue on the role of AI.
